Then the search changed almost overnight.
Two weeks before the final interview, one candidate withdrew after accepting another opportunity. A week later, the remaining finalist also exited the process after receiving a competing offer elsewhere. Within the space of seven days, what had looked like a completed executive search was back at the beginning.
Situations like this are frustrating for everyone involved. Significant time has been invested by both the client and the candidates, and naturally the immediate reaction is to ask whether the process could have moved faster.
Often, the answer is yes.
However, that does not automatically mean the interview process itself should have been shortened.

Every interview stage exists because it answers a question that cannot be answered elsewhere. A presentation demonstrates strategic thinking under pressure. Removing these stages may reduce the length of the hiring process, but it also reduces the quality of the evidence upon which such an important decision is being made.

There is an important distinction between compressing a hiring process and compromising a hiring process.
Many delays are not caused by the assessment itself but by poor coordination. Interviews are spread across several weeks because diaries have not been aligned in advance. Board meetings are scheduled after the final interview rather than alongside it. Technical assessments begin only after multiple interview rounds have finished, while reference checks wait until contracts are already being prepared.
Much of this can be avoided through better planning.
First and second interviews can often take place within the same week. Final decision makers can reserve time in their diaries before the search reaches its closing stages. Technical assessments can be prepared in advance rather than created at the last minute, and references can begin immediately once finalists have been identified instead of waiting for the preferred candidate to verbally accept an offer.
None of these changes reduce the quality of the hiring process. They simply reduce the time taken to complete it.

Sometimes Waiting Is the Right Decision

During our recent CFO search, we explored multiple ways of accelerating the final stage. We discussed whether the interview could take place virtually, whether some stakeholders could attend remotely, and whether certain conversations could happen separately.
Ultimately, we decided not to change the process.
This particular portfolio company was operating within a complex environment, and the appointment would have a significant impact on the future direction of the business. Every key decision maker needed to leave the final interview with complete confidence that this was the right individual.
If one stakeholder had joined remotely, missed part of the discussion or been unable to fully assess the candidate, there was a genuine possibility that uncertainty would remain. In our experience, uncertainty rarely disappears after an offer has been made. Instead, it often resurfaces during onboarding or shortly after the executive joins the business.
One of the principles we consistently apply during executive hiring is that a "maybe" should almost always be treated as a "no". That does not necessarily mean the candidate lacks capability. It simply means there is not yet enough evidence to make a confident appointment.
We accepted the risk that waiting could result in losing both candidates.
Unfortunately, that is exactly what happened.
Despite the outcome, we would still make the same decision again because compromising the assessment process would simply have exchanged one hiring risk for another.

The original plan was to hire for that role within the next couple of years, but after seeing this candidate, the investor started considering pulling the timeline forward.
The problem was the recent history. After sixteen years in one company, the executive had moved twice in quick succession and was already looking again. The Private Equity investor&rsquo;s concern was simple: &ldquo;Are we about to become job number three in four years?&rdquo;
It is a fair concern.

The confusing part is that executives like this often do have strong experience. They probably were highly successful in their original company. They likely delivered results, earned promotions, and became extremely competent in that environment over a long period of time. That is why many firms struggle to interpret these profiles correctly. Those are not real answers. They are polished responses designed to avoid the uncomfortable conversation underneath. What actually matters is understanding what changed inside the original business that finally caused the executive to leave after sixteen years. Because during that period, opportunities from competitors almost certainly existed before. Recruiters would have approached them repeatedly. Yet they stayed.
So what changed?
Look for the Trigger Event
Usually, there is a significant event. The business became Private Equity-backed. A new CEO came in. Ownership changed. A new growth strategy was introduced. Expectations shifted. The operating environment evolved into something very different from the one where the executive originally built their success.
That is the first major signal you should pay attention to.
The next thing to look at is timing. If the company changed direction and the executive left six months later, twelve months later, or even eighteen months later, it often means they were given time to adapt to the new environment before eventually leaving. In many cases, leadership teams genuinely want experienced executives to succeed through transitions. They provide opportunities, support, and time for people to adjust.
But sometimes the executive simply cannot adapt to the new version of the business.
That is where the pattern begins.
The Question That Reveals the Truth
The second stage is understanding why they left the following roles. Again, this is where many interviewers stop too early. Executives will often blame culture, leadership differences, or alignment issues. While those things can absolutely be true, they are usually incomplete answers. The real question is far more direct: what were they hired to do, and did they actually achieve it?
You need to understand the mandate they were brought in to execute. What operational problems existed? What growth expectations were attached to the role? What measurable outcomes were expected? Most importantly, what progress did they make before leaving?
Strong operators answer those questions clearly. Underperformers usually drift into vague explanations, long stories, and external blame.
The reality is that many of these executives did not stay long enough to fully solve the challenges they were hired to address. Now, sometimes there are legitimate reasons for that. Businesses change direction unexpectedly. Sponsors alter strategy. Leadership teams become dysfunctional. Genuine instability does exist. The goal is not to automatically assume the executive is the problem. The goal is to understand whether there is a pattern beneath the movement.
And often, there is.

They hire executives because the company names look familiar, the industry experience aligns, or the competitor profile feels safe. But they fail to assess whether the executive has actually solved the specific problems their business is facing today.
Experience alone is not enough.
What matters is speed of learning. How quickly can this executive become competent inside a completely new environment with different expectations, different challenges, and different pressures? Because that is often the hidden reason behind executive job hopping. The executive was exceptional in one familiar environment, but once removed from that ecosystem, their ability to adapt quickly enough becomes exposed.
Then the cycle begins.
They leave one company after a long tenure and struggle in the new environment. They move again hoping for a better fit. Then the same problems appear because the underlying issue was never the company itself. It was the inability to adapt to new challenges fast enough to remain an A-Player outside the environment where they originally built their reputation.

Earlier in my career, I made the same mistake many firms still make today. I compromised on quality because I believed speed mattered more. I convinced myself a candidate was close enough, justified the decision because the business needed someone quickly, and ignored concerns that should have been explored more deeply. Almost every time, those decisions created larger problems later.
The restart always costs more than the wait.
A rushed hire rarely saves time. More often, it delays progress further because the business eventually has to restart the process months later after losing momentum internally. Leadership teams become frustrated, execution slows, confidence drops, and the organisation ends up paying for the same role twice.

Rule #2: Remove Subjectivity From the Hiring Process
One of the biggest weaknesses in executive hiring is overreliance on instinct. A candidate interviews well, communicates confidently, has an impressive background, and builds strong chemistry with stakeholders in the room. Naturally, people begin to feel positive about them. The problem is that charisma and confidence are often mistaken for capability.
Hiring at the executive level cannot be built around gut feel alone.
Too many firms make decisions based on whether they &ldquo;liked&rdquo; the candidate rather than whether the candidate can actually deliver the outcomes the business needs. While instinct has a place in hiring, it should never become the framework that drives the final decision. Without structure, firms end up making subjective judgments based on personality, presentation skills, and emotional bias rather than evidence.
The strongest hiring processes are built around consistency and objectivity. Candidates should be assessed against the same criteria, asked comparable questions, and evaluated through clear competency frameworks. Multiple stakeholders should be involved so decisions are not dependent on one individual&rsquo;s personal chemistry with the candidate. Without that structure, firms are not truly comparing candidates like-for-like. They are simply reacting to whoever interviewed best on the day.
That becomes especially dangerous at the executive level where the cost of getting it wrong is significantly higher.
For years, businesses relied on gimmicky interview questions because they believed they revealed intelligence or creativity. Questions like &ldquo;How many golf balls fit inside a Mini Cooper?&rdquo; became popular because companies assumed unusual questions would uncover exceptional talent. Eventually, many firms moved away from them because they realised something important: they were not predictive of success.
Interesting answers do not build businesses.
Execution does.
At the executive level, potential is not enough. You are hiring proven capability. The real question is not whether someone sounds intelligent in an interview. It is whether they have solved the types of problems your business is currently facing. Have they operated in a similar environment? Have they managed comparable complexity? Have they delivered under similar pressure? Have they successfully handled integrations, rapid scaling, turnaround situations, or lender relationships before?
Those are the questions that actually matter because experience only has value when it is relevant to the environment you are hiring into.
Rule #3: Give Great Candidates a Reason to Join
This is the part of executive hiring most firms underestimate, and it is one of the biggest reasons businesses lose exceptional candidates. Too many private equity firms approach recruitment as though the candidate should automatically want the opportunity simply because the business is PE-backed or growing quickly. The entire process becomes focused on assessing the executive while forgetting that the executive is assessing the business at the exact same time.
Recruitment is a two-way process.
The best executives almost always have multiple opportunities in front of them. If you cannot clearly communicate why your opportunity is compelling, another business will. That does not mean overselling the role or creating unrealistic promises. It means understanding what the candidate genuinely values and connecting the opportunity to those motivations in a meaningful way.
That distinction matters far more than most firms realise.
I once heard a story from a highly successful founder and CEO that perfectly illustrated this point. An Oxford graduate interviewed for two businesses. One was a fast-growing PE-backed company generating roughly &pound;50 million in revenue. The other was a very small coffee business generating less than &pound;500,000 annually. On paper, it should not even have been competitive.
The graduate chose the coffee business.
The reason was simple. The founder sold the vision. He made the opportunity feel exciting, meaningful, and aligned with what the candidate wanted from their career. The larger PE-backed business assumed the opportunity would speak for itself, but it did not.
That is the reality of executive hiring today. Your competition is not just other PE-backed businesses. It is every opportunity that candidate is considering. If you fail to communicate vision, purpose, growth, and opportunity effectively, you will lose exceptional people to businesses that do it better, even when your opportunity is objectively stronger.
The Principle That Prevents Most Bad Hires
There is one final principle that ties all of this together, and it is probably the simplest rule in executive hiring: a maybe is always a no.
Most bad hires happen because firms ignore instincts they already had early in the process. Pressure builds, the role stays vacant, business performance suffers, and eventually someone becomes &ldquo;good enough&rdquo; simply because the organisation wants the process to end. Deep down, the concerns usually already exist, but pressure has a way of making people rationalise decisions they should not make.
Firms start focusing on why the candidate could work instead of honestly evaluating why they may fail.
That is where most executive hiring mistakes come from. Not from a lack of candidates, but from lowering standards under pressure. The best firms stay disciplined when it matters most. They trust the process, maintain the standard, and wait for the right fit instead of forcing the wrong one through simply to create short-term relief.
Because every time you ignore that instinct, you usually pay for it later.
